Why is an agency owner teaching people to skip the agency?
Because the alternative is watching owners get taken.
Here is the pattern I see every month. An owner with a good business and a thin website gets a call from somebody promising first-page rankings for a few hundred dollars a month. They sign. Twelve months later they have a folder of reports, a handful of directory listings, and no more phone calls than they started with. Then they decide SEO is a scam.
It is not a scam. It was underfunded. At that number, nobody can buy enough hours to do the work, so what gets sold instead is the appearance of work.
I would rather that owner learn to do it. If the business grows to the point where handing it off makes sense, they know where to find me. If it never does, they still have a business that can be found.
Who should do SEO without an agency?
You should do it yourself if you can answer yes to most of this.
- You can put aside three to five hours a week, consistently, for at least six months.
- Your monthly budget for search is real but modest, and losing it would hurt.
- You can log into your own website and change things, or you know the person who can.
- You are close enough to your customers to know the words they actually use.
- You are not in a market where the top three results are national brands with dedicated SEO teams.
The hours are the part people underestimate. This is not difficult work. It is patient work, and it stops paying the moment you stop doing it.
What does doing your own SEO actually involve?
Four areas, in this order. This is the structure my team audits every client site against, and the order matters more than most people realise: fixing your content before a crawler can reach it is wasted effort.

Technical work sounds like the hard one. It is the one that has changed most, because AI crawlers do not run JavaScript the way Google does. A site that renders its content in the browser is readable by Google and invisible to an answer engine. That is a real problem with a checkable fix, and it is the kind of thing nobody tells an owner to look for.
What about AI and answer engines?
Getting cited by ChatGPT, Gemini, Perplexity and Google's AI answers is a different job from ranking, and almost nobody is teaching owners to do it.
The mechanics are learnable. Answer the question in the first two sentences under the heading. Structure comparisons as tables rather than prose. Let the AI crawlers through in your robots file. Mark your pages up so a machine can tell what it is reading.

There is a point where the work is no longer the bottleneck, because you know what to do and cannot get to it. A business at that point is usually also the business that can fund the work properly. That is the line.
There are a few other honest signals: you are in a market where the competition has a dedicated team, your site needs rebuilding rather than fixing, or the discoverability problem is really a systems problem and the website is just where it shows up. That last one is most of what I get hired for now, and it sits closer to AI and modernization work than to search.

Longer than you want and shorter than people claim. Local and conversion fixes can show up in weeks because they are mechanical. Content and authority compound over months. Anyone who gives you a date is guessing, and Google's own guidance says the same about results timelines.
Is doing your own SEO as effective as hiring an agency?
At a small budget, usually more effective. An agency has fixed costs before any work happens, so a small retainer buys very few actual hours. Your own hours cost you time instead of margin, and you know your customers better than any agency will in month one.
What is the biggest mistake business owners make doing SEO themselves?
Writing content before checking whether search engines can read the site. If crawlers cannot reach or render your pages, nothing you publish counts. Technical checks come first, every time. The second biggest mistake is stopping after six weeks because nothing has happened yet.

Yes, and it is usually the best hour you will spend. A complete Google Business Profile, consistent name, address and phone across every listing, and a steady flow of reviews will move a local business further than most content work. None of it requires a specialist.
Which SEO tasks are too technical to handle without help?
Fewer than you would think. Core Web Vitals work and server-side rendering changes usually need a developer. Audits, metadata, structured data, internal linking and content are all learnable. The skill is knowing what to check, which is what training is for.
How many hours a week does doing your own SEO take?
Three to five hours a week is a realistic floor once you are set up. Setup is heavier. The consistency matters more than the total: five hours every week beats twenty hours once a quarter, because search rewards sites that keep moving.
Do I need to know how to code to do SEO without an agency?
No. You need to be able to log into your website and change text, headings, page titles and images. Anything deeper can be handed to whoever built the site. Most of the work is judgement about what to say and where, not code.
How do I tell whether an SEO proposal is legitimate?
Ask what will be done in month one, specifically, and ask what happens if it does not work. A legitimate answer names tasks and deliverables. A bad one names rankings and promises. Google's own hiring guidance warns against anyone guaranteeing a position.
